Roadmap

Why most HR AI roadmaps fail

Three patterns appear in nearly every failed program:

  1. Built from the wrong starting point. Plans assume Level 3 maturity when the org is at Level 1. The first 6 months get spent doing Level 1 work the plan didn’t account for, and momentum is lost.
  2. Optimized for ambition, not learning. Roadmaps front-load complex agentic use cases when the org hasn’t built the muscle for it. The simpler, lower-risk use cases that build credibility get deprioritized.
  3. No phase gates. Programs move from “pilot” to “scale” because the calendar says so, not because pilot results justify it. Scaling a use case that hasn’t been proven creates the failures that erode executive confidence.

This template is built to prevent each of those. It enforces an honest maturity assessment before planning, sequences phases by what builds capability fastest, and requires explicit phase gate criteria before scaling anything.
